The Starfish And The Spider, Part 7: The Hybrid Organisation

Part seven below – a bit shorter today.

Not everything about centralisation is bad. It is sometimes possible to hybridise spider and starfish philosophies in an organisation. There are two main types of hybrid:

1. A Centralised Company that Decentralises the Customer Experience – eBay is built on mutual trust between buyers and sellers – ‘people are basically good’ – but  PayPal operates on ‘no trust’. Amazon is centralised, but user reviews are read avidly. Some Christians are understandably nervous about the eBay creed that ‘people are basically good’, and rightly so, but a church will not function without trust. It also needs accountability.

2. A Centralised Company that Decentralises Internal Parts of the Business – e.g., make each section of the company independent and accountable on a profit-and-loss basis or use ‘appreciative inquiry’ to pair people from different parts of the company who share their ideas non-hierarchically. Methodist churches are not independent in this way, except for the schedules. Non-hierarchical sharing is probably something many would like, though, but may generally be resisted by some ministers.

The decentralised sweet spot is the point along the centralised-decentralised continuum that yields the best competitive position. It may change over time. This is a problem of agility for the church, an especially tricky issue for older churches.

The Starfish And The Spider, Part 2: Eight Principles Of Decentralisation

Here is part two of my summary of The Starfish And The Spider. Of the eight principles of decentralisation enunciated here, six fall together fairly early on in the book, but numbers seven and eight are separately scattered later on.

First principle of decentralisation: when attacked, a decentralised organisation tends to become even more open and decentralised.E.g., killing of Apache Nant’ans, suing of P2P networks. Decentralisation is not new to Christianity with the emerging church. Not only did it exist in movements like the Brethren, it has surely also been a reason for the flourishing of underground churches in countries where Christians are persecuted for their faith. If persecution of the church broke out in the west, Brafman and Beckstrom’s theory suggests our spider structures would leave us vulnerable to decimation, but a move to starfish decentralisation could help us survive and thrive. If this were to be true, what steps should we take now?

Second principle of decentralisation: it’s easy to mistake starfish for spiders. Whatever the advantages of centralisation, distributed power can make for quicker decisions and adaptation. No-one’s in charge, yet everyone is. No-one owns the group. Each can do what they believe is right.

Third principle of decentralisation: an open system doesn’t have central intelligence; the intelligence is spread throughout the system. Information and knowledge naturally filters in from the edges, where the action is. This is about working from the margins, a typical postmodern theme, but also one that resonates with the Gospel. God uses a small, insignificant nation like Israel; the Messiah is born into obscurity, salvation comes through the Cross, etc.

Fourth principle of decentralisation: open systems can easily mutate. Note the spread of AA. Those of us who work in centralised churches will appreciate this point, given how long it can take to get permission for action. It would be interesting to hear the perspectives of Christians in more federal or independent traditions.

Fifth principle of decentralisation: the decentralised organisation sneaks up on you. Fast mutation means rapid growth and with it, the quick takeover of an industry. Brafman and Beckstrom cite the changes in the music industry, from the dominance of individual performers, to the power of the record labels in signing artists, and then the P2P networks, the last phase taking only five years to cause damage. However, they might want also to bear in mind the way things generally happen faster today, due to improvements in communications technology (on which P2P depends). One might think of the progress made by the early Church as a parallel, but it doesn’t entirely work. What began in a largely decentralised form became more and more centralised (‘catholic’) and eventually achieved a takeover through Constantine, which meant considerable centralisation. So a Christian equivalent is difficult to find.

Sixth principle of decentralisation: as industries become decentralised, overall profits decrease. The record companies lost profits, and the P2Ps hardly made any. For a church based on megachurches and stipendiary clergy, ‘profit’ is an issue. Well, income is. Decentralised churches have lower running costs: they have fewer buildings and programmes, and their leaders are far more likely to be bivocational. Rather, they concentrate on community and relationships, qualities that are not absent in traditional churches and indeed are ascribed high value there, but which do not always get the concentration they deserve because centralised structures get in the way.

Seventh principle of decentralisation: put people into an open system and they’ll automatically want to contribute. Apache software, Wikipedia, etc – no profit for contributors, just the pleasure of contributing and helping others. There may be chaos, but there will also be creativity. And we wonder about the problems of getting people to participate in church life. Is it because we are too centralised and there is little incentive, only a sense of obligation and moral pressure we put on people we are trying to persuade to help out? Do we prefer orderliness to chaos and this miss out on creativity? Cf. keeping ‘good order’ at communion is biblical but wrongly centred on a person and an office, not on teaching (1 Cor 1 & 11).

Eighth principle of decentralisation: when attacked, centralised organisations tend to become more centralised. Obvious examples w.r.t. Islamic terrorism and centralisation of US ‘Federal’ government. This could be life and death for the church, though, when persecution comes. 

The Starfish And The Spider, Part 1: Some Introductory Notes

As reported in recent posts, I have been typing up some quick notes on The Starfish And The Spider as part of my sabbatical work. I have split them into several parts. They will appear over the next few days, one part per day. You will find certain themes recurring, not least those of humility and trust.

I am following a convention in that my comments should appear in a different colour from the rest of the text.

So here goes with some introductory words.

The main thesis of the book lies in the metaphor to which the title alludes. Historic organisations are like spiders, with a central control point of a brain. If the legs are progressively removed, the organisation is crippled more and more. Starfish are different. There is no central nervous system. Neural characteristics are distributed throughout their body. Cut a starfish into two and they will both grow into new, separate creatures. Today, we are seeing similar changes in companies and organisations in society. On the Internet, P2P networks, eBay, craigslist and others all exhibit this starfish characteristic. Similarly, political campaigning organisations such as the Animal Liberation Front and terrorist groups like al-Qaeda operate like this.

Historically, tribes like the Apaches were able to survive the attacks of Cortes because they were decentralised and ‘leaderless’, unlike the Aztecs and Incas, who were simply weaker spiders than the Spanish spider.

The book examines the characteristics of starfish groups in more detail, considers how they might be countered and looks at hybrid companies that combine elements of starfish and spider.

My interest in the book comes from it having become influential in emerging and missional church circles. I want to consider how far its models are consonant with a biblically rooted faith, and how far it is simply a business management model that has been as uncritically adopted in these parts of the church as the consumer corporation approach, where the senior pastor is the CEO, has in megachurch and other post-Enlightenment style churches.

Centralised organisations have a coercive structure and they need this to function well. Decentralised groups have an open structure. Leaders have influence through their example but not power. Rules exist, but they are not enforced from the top, they are distributed across the network. Decisions can be made anywhere. How does this compare with apostolic ministry? Paul has authority, but he has to plead and exhort; he also calls people to imitate him as he imitates Christ. It is not completely decentralised, although Paul himself pops up separately from the original apostles. However, it seems far from later and contemporary authoritarian or centralised models of church and leadership. There is a question here about the biblical appropriateness of much church leadership. 1 Thessalonians 5:12ff talks about ‘leaders’ in the church who ‘are over you’, but the basis for their receiving respect is their ‘hard work’.

A Quick Plug For A Struggling Charitable Cause

Microsoft, actually. (Well, they have recently announced 5000 redundancies.) Office Live Workspace is by no means the first online collaborative tool – Google, Zoho and others beat them to it ages ago. But this one uses full-blown MS applications, which people are used to (whether you like them or not, familiarity counts for something). We’re starting to use it in my circuit for the ‘Plan’. I’ve just set up an online diary for a group of evangelical churches who want to make sure that when they organise an event, another church isn’t already doing something the same day. It’s not public on the web, but only accessible to those whom you invite to view and/or edit it.

You Can Do Big Things With Love

Shirky uses geeky stories to make the point that the old model of doing small things with love whereas large things need commerce isn’t the whole truth any more. There are plenty of applications to church and mission. See what you think.

Here Cometh The Laptop

To date in my computing life, I have worked entirely with desktops. We have two in the study. One is the old Windows XP machine that so slowed to a crawl despite tripling the memory and regularly defragging the hard drive that it is now mainly the children’s. Their school uses XP, so it makes some sense.

The other is our nearly-two-years-old Windows Vista PC. We bought it a fortnight after Vista was released, due to the dire state of the XP computer. Like many people, we have discovered considerable disadvantages to Vista. We can’t use the quick upload tool to Snapfish when we want to upload digital photos for printing. Having said that, some things are nicer in Vista. What’s more, now I’ve doubled the RAM to a ridiculous 4 gigs, it runs at a decent speed. I can’t put in more RAM with a 32-bit operating system, however.

But in a month’s time, I start a three-month sabbatical. I shall be away for three weeks of that time. One of the places I am visiting, Cliff College, assumes in the emails it sends out that people will arrive with wifi-enabled laptops. Likewise, I shall be spending time at Lee Abbey on a photography course, so having a laptop on which to manipulate some shots will be handy.

Hence I have desired a laptop for a little while. Thankfully, my accountant has worked his usual magic this year and there is enough around in my tax rebate to afford a modest model. This week I paid the princely sum of £341 to Tesco for a machine that was being discontinued, the Acer Aspire 5720. Ideally I’d have liked a bigger hard drive than 160 GB, and I can expand the 2 GB of RAM easily enough.

Tonight I set about beginning to adapt it for my purposes. Off came a raft of software: a load of arcade games for a start, swiftly followed by Microsoft Works and the 60-day trial of Microsoft Office 2007 – I have that on the Vista desktop and don’t intend paying through the nose again. So once I’d downloaded and installed Open Office 3.0 off came the MS products. The only disadvantage to OO is there isn’t a UK English version.

Next stage will be to replace the bloated and expensive trial version of McAfee Security Centre with some free security products. (Not as bad as Norton, I know, but it’s still £50 a year I could do with saving.) Gizmo’s Tech Support Alert website is full of useful reviews. I’ve started to read up on anti-virus, anti-spyware and software firewalls. The XP machine had a number of freebies on it, but I may not choose the same products. I shan’t be downloading emails to the laptop, because that will create a sync problem with the Vista desktop, but I shall read my Gmail on it and use that while I’m away.

I have also downloaded and installed Paragon Partition Manager Express so that I can carve out a separate partition early on where I can install Ubuntu Linux. Having failed miserably to get Ubuntu to run within Windows using wubi.exe on Vista (although it does happily on XP), I’d like to do a proper install, if I’m brave enough.

I shall also buy a large memory stick for moving stuff over to the Vista desktop. (I’ll also sort out the wireless network between them, I trust, but often a memory stick is quicker if the wireless plays up.) 7dayshop have some bargains: this looks like a bargain, 16 GB for £15.49.

Before I go away, I shall probably get some pay-as-you-go mobile broadband. There is a good review of available services in the February 2009 issue of Personal Computer World. Vodafone comes out best for performance, although they charge the earth if you exceed your data allowance.

So that’s my little personal project with which to begin the new year. Any thoughts on my plans are welcome. What are you up to?

Ubuntu

Thought I’d put out a couple of help requests here, which I’ve also posted at Ubuntu Forums. (If you want to find me there, the user name is ‘davefaulkner’.) But I thought I’d mention them here, in case any techie readers can help.

The back story is this. I’ve given up the idea of trying to get a dual-boot computer between Windows Vista and Ubuntu Linux. (Despite checking the MD5SUM, Ubuntu has never installed properly on the hard drive.)

So I decided that since I wanted to experiment with Linux, I’d run it inside Sun’s VirtualBox 2.0.4. Well, it installs fine, and runs fairly fast in much less memory than Vista – surprise, surprise. But there are a few problems:

1. I can’t get any sound – e.g., if watching a video on YouTube. Error messages tell me I might need a Gstreamer plugin. I’ve googled ‘Gstreamer’, but the results are not the sort that a newbie to these things can understand.

2. Ubuntu only shows up in a monitor resolution of 800 x 600 pixels. It won’t detect my monitor (a Dell 1907FP Digital, if you’re interested). The card is an NVidia GeForce 7900 GS. So I’m stuck with a ridiculously small window for a 19-inch monitor. It’s useless for looking at most websites, for example. I need 1280 x 1024 or at very least 1024 x 768. I also can’t change the refresh rate from 61 Hz. 

I dearly want to like Linux and have a usable alternative for the times when Vista increases my rate of hair loss. I understood Ubuntu was about the most user-friendly, but these are not the problems I’d even expect to encounter with badly behaved Microsoft products.

CODEC, St John’s College, University of Durham, PhD Research Project: Communicating the Gospel in a Digital Age or Biblical Literacy in a Digital Age

£11,000 bursary per annum (plus academic fees paid)

CODEC has been awarded funding from The Methodist Church of Great Britain to establish a research project exploring either the impact of the digital age on the communication of the Gospel or the use of the Bible in the Church and in an increasingly digital society.

We are seeking a student with outstanding potential to pursue research in the above areas based at St John’s College at the University of Durham and within the newly established CODEC research centre in collaboration with the Director of Research, Revd Dr Peter Phillips.

St John’s offers a wealth of research collaboration opportunities including the Wesley Studies Centre, Cranmer Hall and the Department of Theology and Religion at the University of Durham. The research supervisory panel will bring together support from each of these centres, while the PhD will be undertaken through the normal University of Durham graduate processes.

While pursuing this research you will be expected to work together with other researchers, academic members of staff and ordinands at the various associated centres. You are expected to have a good Masters degree or at least a high 2.1 BA (Hons) (or equivalent) in Theology or a related subject. Candidates with a high 2.1 in Media or Computing Studies or related subjects as well as a postgraduate qualification in Theology will also be considered. Ideally you will have an active interest and/or experience in more than one of the following areas: communication, media, postmodernism, biblical literacy, missiology/evangelism. You should have good computer skills. Good written- and verbal-communication skills are essential as are the ability to work as part of a developing research community, be self-motivated and pro-active.

The successful candidate will be expected to complete the PhD programme including the publication of relevant research papers and academic articles, as well as contributions to academic conferences and the dissemination of the conclusions reached during the research.

Candidates will provide a formal research proposal as part of the application process. Interviews will involve the presentation of this research proposal to a panel.
